He didn’t land in Vietnam with a soft runway. HQ sent him for his first international assignment, leading a team across Vietnam, Thailand, France, and Australia.

On paper, he was ready: an undeniable track record of a high-performing and human-centered leader.

On the ground, in Vietnam, it looked fine first: polite meetings, tasks done, visible respect. Quietly, it began to slip:

  • Feedback didn’t stick.

  • Input came back as silence.

  • Tasks landed off-target.

  • Decisions unraveled the next day.

At first, he called it transition. Weeks later, respect was still there, yet traction wasn’t.

“I know how to lead. I’ve done it before. Why it's not landing here?”

The issue wasn't skill. It was misalignment: how words and actions landed differently across cultures. Misalignment erodes trust. And without trust, performance stalls.

Especially in Vietnam.

The cultural map: making the invisible visible

In the Assessment, the cultural map made everything visible.

The leader’s profile (in white) sat between Australian directness and Thai hierarchy. No wonder he felt split in two.

Side by side, the team saw this:

  • Australia: direct, egalitarian, task-based.

  • Vietnam and Thailand: close on the map, but they express hierarchy and indirect feedback differently: easy to mistake as “the same.”

  • France: in the middle; sometimes leans toward Australia, sometimes toward Asia.

  • The leader: more consensual than anyone.

Before, it felt personal:

“Why is he blocking me?” “Why won’t she speak up?”

The map changed that. It gave a shared language. Differences were visible, normal, explainable: not about personalities.

That shift unlocked a constructive workshop and, ultimately, their team playbook.

The Intervention: TeamOS in Action

Based on the assessment, we designed a team workshop built around their real business situations. Seeing profiles on the map depersonalized friction: gaps were cultural not personal.

Then came three months of leader coaching to test and adjust the playbook in live moments: reviews, decisions, day-to-day meetings. We ran a team follow-up to refine norms and lock the playbook. (No two programs look the same, TeamOS is always shaped to context.)

Turning point: a review, that once died in silence, became dialog. Vietnamese members voiced concerns. Thai colleagues offered face-safe suggestions and surfaced risks. The French colleague challenged directly. The Australian teammate drove to action.

For the first time, the team spoke, and listened, as one, accelerating delivery.

Within three months, the value was clear:
